An action prepared today may be approved after price, availability or commercial terms change. Human approval does not make an outdated context represent the current state again.
The design to commission
Freeze the inputs submitted for approval and compare relevant information before execution. Define changes that invalidate requests and those allowing continuation without review. Business owners must set this policy; agents should not select replacement prices or reinterpret old authorization. Specify validity periods by action type and source-system queries at the required point. Material differences should return to the owner with an objective explanation. Compare agents with conventional workflows: waiting and checking known fields may only require deterministic rules. AI can explain changes without deciding whether a concession remains authorized. Cover temporary source unavailability rather than treating cached information as current proof without policy. Records should show both approved context and conditions verified at execution. Test approvals arriving after long pauses as well as immediate approvals so demonstrations do not hide the very validity issue being purchased.
Supplier criteria
- Retain approved inputs as an inspectable version.
- Define invalidating changes through operational policy.
- Request renewed review when context loses validity.
Acceptance with an exception
For hypothetical acceptance, a quote is approved after delivery terms change. The agent should stop and present the difference rather than automatically send an alternative nobody approved.
